In complex systems change work, the right next step is rarely obvious at the start: needs evolve, constraints emerge, and what sometimes looks like a simple project often becomes a sequence of decisions that must be made with great care and through innovative methods.
This case study captures how Impact CoLab walked alongside a Cape Town-based waste ecosystem steward over several months in 2025. The work began with an exploration of an empowerment company concept, focused on alternative ownership and how "beneficiaries" could meaningfully share both in decision-making and value. As the partner's priorities shifted toward resourcing, we supported a funding pathway assessment and tested readiness against due diligence expectations. Rather than pushing forward with a misaligned application, we helped surface the underlying gaps and clarified what would strengthen the ecosystem for future opportunities.
From there, we moved into the participatory mapping and prioritisation phase. This is where we combine systems thinking with relational, adaptive methods so that strategy is not something done to an organisation, but something built with the people who hold the context. We look for patterns, feedback loops, and leverage points. We translate complexity into practical decision tools that teams can actually use: a shared picture of the ecosystem, a credible baseline, and a prioritised roadmap that makes the work actionable.
The result is more than a series of reports: it is ecosystemic visibility, clearer coordination, and a grounded plan for strengthening foundations and preparing for the evolution of programmes and operations.
